When is gossip sinful?

I’m afraid I suffer from the temptation of gossip. I’ve been working really hard on this fault of mine, but I feel I drop the ball here at times. I also want to make sure I’m not overly scrupulous in examination of my conscience. What is considered a mortal sin of gossip? I mentioned to a co-worker that another person we work with just answered my email with a snide comment. Is that considered a mortal sin? Is not mentioning anything negative about another person off limits? Even to my wife? Trying to work through all of this.
